Feature-Unlock Invites
Feature-unlock invites let users earn a feature, a higher usage limit, or premium content by inviting friends instead of paying. Dropbox gave extra storage for referrals. Many SaaS products do the same with limits, templates, or advanced features. The reward is something the user already wants from the product.
How it works
Cash and credit rewards sit outside the product. A feature unlock is the product itself. The more someone uses the product, the more they want the locked feature, and the more reason they have to invite. Each new user can then go through the same loop.
How to do it
- Choose features to gate using usage data. Pick ones users try to reach and use often once they have them. Do not gate anything the core experience depends on.
- Show the requirement in the interface, for example “Invite 3 friends to unlock [feature],” with a progress bar, a one-click invite flow (email, copy link, direct message), and instant activation when the target is met.
- Match the invite count to the value of the feature: 1 to 2 invites for small features, 3 to 5 for medium ones, more for large ones, with a paid option alongside.
- Define a successful invite. A link click is too easy to fake. Count a created account at minimum, or better, an invited user who completes onboarding or a key action.
- Offer a paid way to unlock the same feature. Some users will not invite anyone and would rather pay.
What to measure
- Unlock rate — users who unlock the feature divided by users who saw the gate.
- Invites sent per user — total invites divided by users who saw the gate.
- Invited user activation rate — invited users who reach your activation milestone divided by invited users who signed up.
Best practices
- Show a preview of the locked feature: a blurred view, a demo mode, or one free use.
- Prompt when the user is actively using the related part of the product, not during onboarding.
- Confirm the unlock clearly so the user knows it worked.
Common pitfalls
- Gating core value. If users cannot get value without inviting, they leave before they invite anyone.
- Setting the bar too high. If few users who see the gate ever unlock it, lower the threshold or pick a more wanted feature.
- Ignoring fraud. Users will create fake accounts or invite themselves. Require a real action from invited users before counting them.
